How to Calculate Trucking Cost Per Mile
Build a true all-mile cost, convert it to a loaded-mile break-even rate, and protect the margin your truck needs to stay in business.

A load can pay a strong-looking rate per loaded mile and still lose money. The reason is simple: the truck also creates costs while deadheading, waiting, being repaired, making loan payments, and preparing for expenses that arrive later.
The American Transportation Research Institute reported on July 15, 2026 that the industry-average cost to operate a truck in 2025 was $2.336 per mile. That benchmark is useful context, but it is not your price. Fleet size, financing, insurance, fuel economy, freight mix, driver compensation, and annual utilization can make one carrier's break-even very different from another's.
The three numbers every carrier should know

1. Start with all business miles—not only paid miles
Use every business mile the truck traveled during the period: loaded miles, deadhead to pickup, repositioning, shop trips, and other operating movement. If total monthly cost is divided only by loaded miles and then labeled “cost per mile,” the result can be misunderstood. Keep the two measurements separate and name them clearly.
For example, a truck that travels 10,000 business miles and runs 8,000 loaded miles has a 20% empty-mile share. Those 2,000 empty miles still consume fuel, tires, maintenance life, insurance time, and equipment value. A dispatch decision should account for the entire movement, not only the segment appearing on the rate confirmation.

All-mile cost = total operating costs ÷ total business miles
2. Separate fixed costs from variable costs
Fixed costs continue even when the truck moves fewer miles. Common examples include truck and trailer payments, base insurance premiums, permits, plates, ELD subscriptions, accounting software, office costs, parking, and portions of payroll or owner compensation.
Variable costs rise mainly with miles, hours, or loads. Include diesel, diesel exhaust fluid, tolls, tires, routine maintenance, repairs, scales, washouts, lumper charges not reimbursed, and transaction fees. Some items are mixed: insurance may have a fixed premium plus mileage reporting, and maintenance can be quiet for weeks before a large repair.
The separation matters because lower utilization spreads the same fixed cost across fewer miles. This is the principle illustrated by the OOIDA cost-per-mile resource: as annual miles change, fixed cost per mile changes too.
3. Include driver pay and owner compensation deliberately
An owner-operator's labor is not free. Decide whether driver compensation is an operating cost or part of the owner's profit, document that choice, and use it consistently. Treating every dollar left after fuel and payments as “profit” hides the value of the driving work and can make the business appear healthier than it is.
A useful management view has three layers: operating expenses, fair compensation for driving and administrative work, and business profit for risk and reinvestment. If the owner's wage is included in cost, do not add it again as profit. If it is excluded, add a clear compensation target before calling a rate sustainable.
4. Build maintenance and replacement reserves before the bill arrives
A month with no major repair does not mean maintenance cost was zero. Create a per-mile reserve using actual history, manufacturer intervals, tire replacement expectations, and the age and condition of the equipment. Track preventive maintenance, tires, roadside repairs, towing, annual inspections, and major-component work separately so the estimate improves over time.
Federal rules also make maintenance an operating responsibility, not an optional accounting line. FMCSA states that carriers must systematically inspect, repair, and maintain vehicles under their control. Its Part 396 record guidance explains that carriers generally must maintain identifying and maintenance records for vehicles controlled for 30 consecutive days or more.
Also budget for replacement. Depreciation on a tax return and the cash needed for the next truck are not always the same. A replacement reserve is a planning choice—not a guaranteed tax deduction—and should be reviewed with a qualified tax professional.
5. Use a realistic monthly example
The following numbers are hypothetical and are not estimates for ONENESS TRANSPORT or any particular carrier. They show the calculation method.

At 10,000 total business miles, the all-mile cost is $1.55. At 8,000 loaded miles, the loaded-mile break-even is $1.94 ($15,500 ÷ 8,000, rounded). If the business also targets $2,000 of monthly profit, required revenue becomes $17,500, or about $2.19 per loaded mile before considering unpaid detention exposure, unusual route risk, or non-reimbursed accessorials.
This example is intentionally simple. Actual revenue may include linehaul, fuel surcharge, detention, layover, stop pay, and other accessorials. Compare total expected trip revenue with total trip cost, then confirm that payment terms and factoring costs do not erase the margin.
6. Calculate fuel cost per mile correctly
Fuel cost per mile equals the actual fuel price paid divided by the truck's actual miles per gallon. If diesel costs $4.00 per gallon and the truck averages 7 mpg, fuel costs about $0.57 per mile. That is only an illustration; use fuel receipts, gallons, and odometer or ELD miles from the same period.
A fuel surcharge can help offset price changes, but it is revenue—not proof that the fuel expense is fully covered. 7. Convert the monthly number into a trip decision
Before accepting a load, estimate the whole trip: current location to pickup, loaded route, likely tolls, destination-to-next-load repositioning, anticipated dwell, and any route-specific expense. Then apply your all-mile cost to total trip miles.

Avoid double counting. If tolls are already in the all-mile average and you subtract them again, the estimate becomes too conservative. For unusual toll or permit routes, remove the historical average or calculate the trip-specific difference consistently.
8. Track lane economics, not just company averages
A companywide cost per mile is the foundation, but lane decisions also depend on deadhead, dwell, reload probability, seasonality, and payment quality. Two loads paying the same loaded-mile rate may produce very different weekly results.
Record origin, destination, loaded miles, empty miles, total revenue, accessorial revenue, tolls, dwell time, and days to payment. After several trips, compare revenue per total mile and revenue per operating day. A lane with slightly lower mileage revenue can be stronger if it turns quickly and produces reliable reloads.

9. Update the calculation on a schedule
- Weekly: enter miles, gallons, fuel purchases, tolls, repairs, and load revenue.
- Monthly: reconcile bank and card statements, allocate fixed costs, and calculate all-mile and loaded-mile results.
- Quarterly: update maintenance and tire reserves, insurance, permits, subscriptions, and expected utilization.
- After a major change: recalculate immediately when financing, insurance, equipment, driver pay, fuel economy, or freight mix changes.
- Annually: review tax treatment, depreciation, replacement planning, and owner compensation with qualified advisers.
Use rolling three- and twelve-month views. One month can be distorted by a major repair or unusually high utilization; a rolling view makes the trend easier to see without pretending the repair never happened.
10. Common cost-per-mile mistakes
Ignoring deadhead
Paid miles do not capture the cost of positioning the truck.
Leaving out owner labor
A business can show false profit when the owner's work is treated as free.
Using cash flow only
Loan principal, depreciation, and replacement planning need consistent treatment.
Skipping reserves
A quiet repair month can make the calculated cost look artificially low.
Confusing advance with revenue
Factoring changes timing; fees reduce revenue and reserves are not automatically costs.
Copying an industry average
Benchmarks provide context, but your equipment, lanes, and utilization set your price.
What the latest industry benchmark does—and does not—mean
ATRI's July 15, 2026 report announcement says the average cost of operating a truck in 2025 reached $2.336 per mile, 3.4% above 2024. ATRI describes its report as based on carrier financial data and says it includes more than 100 cost metrics and fleet-size comparisons.
Do not paste $2.336 into a rate calculator as your personal break-even. The benchmark covers participating fleets with different operations and cost structures. Use it to ask why your result differs, then price from your own verified records.
Practical takeaway
The most useful trucking cost-per-mile number includes all business miles, every recurring cost, a realistic maintenance reserve, and deliberate owner compensation. Convert that number into a loaded-mile requirement using your actual empty-mile percentage, then add a profit target. Recalculate whenever the operation changes.
